The honest version

Three things are genuinely new. Everything else is SEO with a different label.

The most common warning in this category, repeated across practitioner communities all year, is that traditional agencies have relabelled existing services and raised the price. That warning is largely correct, and pretending otherwise would be the fastest way to lose a technical B2B reader. So here is the split as we see it.

Retrieval is not ranking, and the difference is structural

A search engine returns a ranked list of documents. A model composes an answer and decides which sources to name inside it. Those are different mechanisms with different failure modes. You can hold position three organically and be absent from the generated answer above it, because the passage the model needed was buried in a paragraph rather than stated as a claim it could lift. Content that ranks and content that gets quoted are overlapping sets, not identical ones.

Practical consequence: the fix is usually structural, not additive. More words rarely help.

You are an entity before you are a website

A model has to resolve who you are before it can recommend you — what category you belong to, what you sell, who you serve, and whether independent sources corroborate any of it. If your company does not resolve cleanly as an entity, you are not ranked lower in the answer. You are simply not in it, and no amount of on-page work fixes that alone, because the corroboration has to come from outside your own domain.

In B2B this bites hardest on companies with a generic name or a recently changed one.

Measurement is a decade behind the channel

There is no rank tracker for a generated answer, because there is no stable position to track. The same question asked twice, phrased two ways, by two users, on two model versions, returns different sources. Anyone selling you a guaranteed position in an AI answer either does not understand the mechanism or is counting on you not to. What can be done is sampling — asking the questions your buyers ask, repeatedly, across engines, and recording who gets named.

We report citation frequency across a fixed question set. Not a position. There isn't one.

The one piece of primary research worth citing in this category is the generative engine optimisation paper from Princeton, Georgia Tech, the Allen Institute and IIT Delhi, presented at ACM KDD in 2024. It tested specific content interventions against generated answers and found that adding citations, quotations and statistics to source material measurably increased visibility within those answers — while keyword stuffing, the tactic most people reach for first, did not.

Third-party corroboration

Models weight what other sources say about you more heavily than what you say about yourself. Industry directories, review platforms, association listings, analyst mentions, comparison pages you do not control. In B2B this is the slowest workstream and the one with the longest half-life.

Crawlability, rendering, internal architecture, topical depth. Answer engines still retrieve from an index, and several of their crawlers are less capable than Google's at rendering JavaScript. A site that is hard to crawl is invisible in both channels at once. Almost every B2B content programme concentrates on the first two rows, because they have measurable search volume and are the easiest to write. The bottom three are where the revenue is, and they are chronically under-served — which is exactly why they are winnable in generated answers, where there is often no strong source for the model to pull from at all.
